Challenges

  • The client transformation program was behind schedule and desperately needed a re-baselining of the program​
  • The program management office (PMO) had little visibility into metrics, KPIs, and data on what remained for both build and design sprints​
  • Major key decisions remained open without the client driving them to closure​
  • The contract needed to be updated with the vendor to adjust scope, costs, and delivery timing for the first deployment

Solutions

  • Cuesta brought in a 4-person team to focus the program on metrics, KPIs, burndown charts, etc. that could be utilized by the PMO to manage the program​
  • Cuesta held joint meetings with system implementer and the client to resolve open design decisions​
  • Based on phase of the project and remaining work, Cuesta was able to renegotiate the fixed fee contract and new milestones with the vendor to deliver on-time​
  • Cuesta took a lead role within the PMO to ensure the program moved effectively through each of the new milestones
